hear.com is a hearing-care company helping people rediscover sound through expert-matched hearing aids. Behind the customer-facing brand sits a busy South African sales operation — consultants, team leaders, and managers running a high-volume, performance-driven engine where advancement and commission are tied to clear monthly and quarterly thresholds. The systems running underneath that operation had quietly fallen behind its pace.

Numbers everyone had to assemble by hand

Consultant performance data lived in Salesforce, but getting any use out of it meant manually exporting it into Google Sheets every month and quarter just to analyse it — with no central dashboard for managers and no self-service view for consultants. Working out who had crossed an advancement threshold, who qualified for commission, or who was drifting toward a PIP meant digging through those exports by hand. Meanwhile the Notion workspace had grown organically around that gap — team spaces multiplying, page structures inconsistent, navigation held together by tribal knowledge. Managers like Maria had built genuinely good personal systems to cope — consultant boards, coaching notes, red and green flags — but each was structured its own way, duplicated across boards, with no shared source of truth. It worked, but only because talented people kept making it work by hand.

Operations, not a Notion tidy-up

The turning point was deciding to treat this as an operations problem, not a workspace cleanup. hear.com committed to a proper data pipeline for sales performance, and separately to rebuilding the workspace around one architecture every team could share — the same pattern Comma builds around every time: centralise the data first, layer collaborative views on top of that shared source, and then hand each person a personal view filtered to just their own work.

Two projects, one deliberately bumpy rollout

The Sales Advancement Framework came first, built in a tight ~3-week window between February and March. Comma used an automated Google Apps Script to push consultant data directly into Notion, giving the team a central source of truth instead of a manual export that only worked because someone remembered to run it.

With sales data flowing, attention turned to the wider workspace — the harder, more human project. Comma ran a structured recon of how every function actually worked, then consolidated most team spaces under Strategy & Ops while deliberately keeping People and Sales separate for privacy. It's rolling out function by function, on purpose, so the team is never destabilised mid-quarter.

The result: numbers nobody has to assemble by hand anymore

Every consultant now sees their own numbers without asking a manager. Every one of the team's six managers opens the same dashboard instead of maintaining their own version of the truth, with advancement, commission, NPS, and PIP thresholds all defined in one place instead of six. The wider workspace rebuild is carrying that same idea further: one consistent home page per function, replacing the scattered spaces people used to navigate by memory.
